# Why revenue alone doesn't tell you what's working

Most founders know their revenue numbers. But if the conversation stops after trends and average deal size, you're probably missing out*.* In a small business, a lot of your insight comes from your bookkeeper or accountant. They report what happened already, kind of like a rearview mirror.

But revenue alone is only one part of the story. Combining it with other parts means we can understand exactly what happened to get that money in the bank. Then make improvements across marketing, sales, ops, and delivery to make that pipeline faster and more reliable.

## When selling one more actually costs you

One automotive company I worked with used a daily sales list to decide what inventory to order next. If a baby blue convertible sold, they'd order another. The only problem was that car had sat on the lot for nearly a year before someone bought it. But the person making the order couldn't see that. They just knew it sold. Not what it actually cost them to sell it.

### Connect

People do the best they can with the information they have. Connecting more information gives them the context to make better decisions. Instead of just replacing what sold, we pulled together sales, inventory, and finance information to create a fuller picture.

### Learn

We were able to pick up on patterns and stock the inventory their market wanted AND were good moves for the dealer. Win-win.

### Act

Nothing matters if people can't (or won't) act on it. We adjusted their system to make it easier: Moved some work off paper to stop manual work, automated the connected reporting, and pulled out the few key signals that mattered so the team wasn't drowning in information.

This shifted the team from "we sold a blue convertible for $x" to "we're proactively stocking the inventory our market wants and we make money on." Resulting in faster inventory turns, stronger margins, and a better experience for the customer.

## The maturity curve

How well you use your sales data is a great diagnostic because every company has it (in some shape or form). These signs help tell you whether you're using it as a rearview mirror or turning into a strategic asset:

### 🟠 Early: “What happened?”

- Revenue by rep or service-line; month-over-month comparisons
- Lots of spreadsheets, QuickBooks exports, or point-of-sale systems that don't connect back to other parts of the business (like marketing or operations/delivery)
- Often missing context like profitability, sales cycle length, or seasonality

### 🟡 Mid: “What’s driving it?”

- Connecting sales to marketing campaigns, delivery, customer retention, and profitability
- Start to see churn signals where expectations set in the sales process didn’t match delivery
- Spot high-revenue or high-effort segments that aren't earning their keep profit wise.
- You start asking: “Is this worth doing?”

### 🟢 Mature: “What can we get ahead of?”

- Using analytics to test, forecast, and allocate resources
- Testing messaging and pricing to see what results in
- Predicting deal velocity and downstream operational needs
- Prioritizing margin and efficiency (not just selling more revenue)

## If it was easy, everyone would do it.

### What you need lives in a dozen different places

Revenue is easy to measure and tempting to celebrate. But on its own, it can point you in the wrong direction. High-dollar contracts might be unprofitable to actually deliver. Big logos might churn quickly. Sales growth can get eaten away at by operational problems.

Getting to the *why* behind the revenue takes more work. It takes putting more pieces of the puzzle together (that don't live together). Sales data lives in CRMs (maybe). What made it to the bank lives with accounting. And the cost and hours to deliver...might not exist anywhere.

Everyone has a piece of the puzzle. But without putting those pieces together, no one sees the whole picture. The best teams make those connections:

- **Sales** for funnel context
- **Finance** for margins and forecasts
- **Marketing** for attribution
- **Operations/Delivery** for delivery cost and retention

### Getting the answers can be uncomfortable

The best answers aren’t the ones that confirm what you already believe. They’re the ones that force you to rethink.

- The top offer that's never turned a profit.
- The best rep may that closes the easiest leads.
- The segment everyone’s chasing that's actually a churn factory.

We’ve helped clients rethink pricing, messaging, even their ideal customer profile by showing them the full picture. Not just the revenue you earned, but what it actually took you to get it, support it, and keep it.
